The call

Aeon keeps setting revenue records and just built Japan's biggest drugstore alliance, while its old rival retreats and a new payments challenger is still just talk.

Aeon Co. runs supermarkets, drugstores, and financial services across Japan and Southeast Asia, with over 400 stores and its own brands of products. It is hard to copy because it owns real estate, holds banking and pharmacy licenses that take years to get, and has built supplier relationships that competitors cannot quickly replace. Seven & I, its main rival, is actually shrinking in this space, but the real wildcard is if Seven & I teams up with PayPay and SoftBank to create a competing loyalty program and payment system that steals away customer data and spending habits from Aeon's financial division.

Why
01
AI pressure: None apparent. No AI product is currently eating grocery, mall, or banking share; AI use here is internal, in logistics and TOPVALU supply chains. Could AI do the core job? Unlikely.
02
Bigger players: Seven & I Holdings (PayPay/SoftBank loyalty and payments tie-up). Seven & I is exiting supermarkets but building a PayPay/SoftBank ID and payments layer that could erode Aeon's loyalty and data business. Could a giant copy it? No, they are blocked.
03
What protects it. Banking licenses, pharmacy licensing, 400+ owned stores and malls, and TOPVALU private label supply chains that a rival cannot replicate quickly.
What would change this call
Seven & I / PayPay-SoftBank ID-payments product ships and gains measurable users. Would show Aeon's financial-services/data moat facing a real competitive challenge.
JFTC-mandated divestiture of drugstore stores in the 16 overlapping trade areas completes. Would reveal whether the TSURUHA/Welcia alliance economics hold up post-divestiture.
Aeon's same-store sales trend in Q2 FY2026 results (roughly early 2027). Would confirm whether recent sales growth (7.3% YoY) is sustaining or reversing.

Questions people ask

Yes. Aeon's FY2025 (ended Feb 2026) operating profit rose 13.8% to ¥270.4 billion, and profit attributable to owners surged 167.5% to ¥72.6 billion, partly from one-off gains tied to the TSURUHA consolidation, per an April 8, 2026 earnings release.
Who owns Aeon Co.?
Aeon Co. (TSE:8267) is a publicly listed Japanese holding company; Japan's Government Pension Investment Fund (GPIF) held about 6.95% of shares as of March 6, 2026, per WSJ data, with the rest held by public market shareholders.
Who is Aeon's biggest competitor?
Seven & I Holdings (7-Eleven's parent) is Aeon's main Japanese retail rival. Aeon's market cap briefly overtook Seven & I's in August 2025, and Seven & I sold its supermarket arm to Bain Capital for about ¥814.7 billion in September 2025 to refocus on convenience stores.
Could AI replace Aeon Co.'s retail business?
Unlikely soon. Aeon uses AI as a margin tool, deploying 'AI Kakaku' discount pricing across roughly 371 to 412 stores as of end-February 2026 and trialing a Fujitsu store-manager AI agent in July 2026, but its physical stores, banking license, and pharmacy network remain the core asset.

Growing. Aeon posted record consolidated operating revenue of ¥10.72 trillion in FY2025 (ended Feb 2026), up 5.7% year over year and a fifth consecutive record year, and Q1 FY2026 all-store sales grew 7.3% year over year as reported July 10, 2026.
What is Aeon Co.'s market cap now?
Aeon's market capitalization was approximately ¥3.70 trillion as of July 25, 2026, down sharply from a peak of about ¥5.19 trillion in August 2025 when it briefly overtook rival Seven & I Holdings for the first time in two decades.
