The call

This bank's survival depends on Beijing's continued backing, not on outcompeting AI startups or fending off rivals who are all playing the same state-directed game.

Bank of Communications is a major Chinese bank owned mostly by the Chinese government. Its main strength is that the government must keep it alive, so it will not fail in the next few years. The bank faces two real problems: other big Chinese banks like ICBC and Bank of China compete for the same customers, and AI tools are starting to replace some of the bank's back-office workers, which cuts costs but also cuts jobs. The biggest risk is that Chinese real estate keeps getting worse, which would force the bank to set aside more money for bad loans and make it less profitable, even though it would stay solvent thanks to government support.

Why
01
AI pressure: None apparent. AI shows up as a cost tool inside the bank, like Huawei-linked back-office automation, not as an outside force taking its customers. Could AI do the core job? Unlikely.
02
Bigger players: ICBC, CCB, ABC, Bank of China. The other Big Six banks compete for the same state-directed lending and deposits, but none is pulling share away since all move together under Beijing's plan. Could a giant copy it? No, they are blocked.
03
What protects it. A banking license, Ministry of Finance ownership near a third of the company, and a state-run recapitalization playbook already used in 2025.
What would change this call
MOF or other state entities announce a further capital injection into BoCom beyond the June 2025 placement. Would show continued reliance on state support and further shareholder dilution.
BoCom's NPL ratio rises materially above 1.28% in quarterly filings over the next 12-18 months. Would show real estate related asset quality deterioration outpacing its provision buffer.
H1 2026 earnings (due 28 August 2026) show net interest margin compression or profit growth below the ~2-3% recent pace. Would show margin pressure from China's low rate environment despite state backing.

  • AI-driven automation of back-office and IT-operations roles could reduce headcount growth. Severity: low

Questions people ask
Is Bank of Communications in financial trouble?
No clear signs of trouble appear in the evidence. FY2025 net profit attributable to shareholders was RMB 95.622 billion as of December 31, 2025, and the state issued RMB 500 billion in recapitalization bonds to BoCom and peers as of March 31, 2025. Profit growth is slow, around 1.9% year over year as of September 30, 2025, which reflects state mandates on returns rather than distress.
Who are Bank of Communications' biggest competitors?
Its closest competitors are the other Chinese Big Five banks: ICBC, China Construction Bank, Bank of China, and Agricultural Bank of China, all competing for the same state-directed lending and deposit base. Even so, these peers largely coexist as state-directed institutions rather than fighting each other for share, and no meaningful customer loss shows up in the evidence for BoCom as of the July 2026 assessment.
Is Bank of Communications at risk from AI?
Not really. AI tools cannot hold a banking license or take deposits in China, so the card rates AI threat status as 'not-applicable' for BoCom. Internally, AI mainly shows up as back-office automation, such as a Huawei operations-and-maintenance tie-up, rather than as competitive pressure.
What is the biggest risk facing Bank of Communications?
The main items to watch are whether FY2026 net profit growth stays below 3% year over year, reportable by April 2027, and whether BoCom remains on the FSB's Global Systemically Important Banks list at the November 2026 update. Neither reflects customer or market-share loss: foreign banks like HSBC remain blocked from China's core deposit business by licensing rules, and fintechs such as Ant Group and Tencent have faced curbs on lending and payments expansion since 2020, so BoCom's state-anchored deposit base has not been eroded as of the July 2026 assessment.
Can fintech firms like Ant Group take market share from Bank of Communications?
This looks unlikely under current rules, since Ant Group and Tencent have faced curbs on lending and payments expansion since 2020 that keep them from encroaching on BoCom's deposit base. Foreign banks like HSBC, despite holding a 19.03% ownership stake in BoCom as of July 1, 2025, are also blocked from competing directly in China's core deposit business by licensing rules, which helps explain why BoCom's customer base has held steady as of the July 2026 assessment.
Does Bank of Communications have a strong growth story?
Not especially. BoCom lacks a distinctive growth narrative and instead leans on state backing for durability. Profit growth was around 1.9% year over year as of September 30, 2025, which reflects the drag of state mandates on returns rather than customer-driven expansion, in contrast to peers in its cohort like CTBC that post standout return-on-equity figures.
