The call

BSNL keeps existing on state money while private rivals keep taking its customers in the open market.

BSNL is India's state-owned phone and internet provider, serving about 52.7 million customers mostly in rural areas where private companies like Jio and Airtel do not make money. It is hard to replace because the government funds its losses and uses it for national security and rural coverage, but it is easy to outcompete in cities and towns, where Jio and Airtel have built bigger, faster networks and taken most of the profitable customers. The company's future turns entirely on whether the government keeps sending the ₹28,473 crore it promised for the next year, and whether BSNL can launch 5G service and cut costs before losses get worse.

Why
01
AI pressure: Reliance Jio's AI-driven network optimization and personalized-plan engines. Jio already uses AI to tune networks and target offers; BSNL still runs older OSS/BSS with far less automation. Could AI do the core job? Unlikely.
02
Bigger players: Reliance Jio and Bharti Airtel. Jio (493M subs) and Airtel (473M, ARPU 257 rupees) keep drawing active users from BSNL, whose active base fell to 52.7M. Could a giant copy it? Probably.
03
What protects it. Government ownership and repeated capital infusions (over 3 lakh crore rupees since 2019) keep BSNL running regardless of losses.
What would change this call
Whether BSNL launches commercial 5G in 2026H2 or slips to 2027+. Shows if BSNL can compete on network tech or falls further behind Jio/Airtel.
FY27 government infusion of ₹28,473 crore disburses in full or is trimmed/conditioned. Reveals whether political backing keeps funding BSNL's losses at current scale.
Whether Vodafone Idea infrastructure-sharing talks (started March 2026) are formalized within 6 months. Would show BSNL seeking cost relief via alliance rather than standalone recovery.

Questions people ask
Is BSNL profitable in 2026?
No. After two profitable quarters in FY25, BSNL's net loss widened to ₹4,738 crore in FY26 (ended March 2026), more than double FY25's ₹2,247 crore loss, as revenue grew only 1.7% to ₹21,199 crore against a ₹28,476 crore target.
Who owns BSNL?
BSNL is 100% owned by the Government of India, operating under the Department of Telecommunications, Ministry of Communications. It is not publicly listed and has received cumulative revival funding of roughly ₹2.55 to 3.28 lakh crore since 2019.
Could AI replace BSNL's workforce?
AI threatens support functions like customer service, not the core mandate. BSNL runs an AI chatbot called Vaani and is developing in-house small language models (announced February 2026), but its rural network obligation and physical infrastructure remain government-protected, not automatable.
Is BSNL's biggest competitor Jio or Airtel?
Both. As of February 2026, Reliance Jio had about 493 million subscribers and Bharti Airtel about 473 million, dwarfing BSNL's 52.7 million active subscribers (March 2026) and far exceeding its ARPU of ₹101 versus Airtel's ₹257.
Is it safe to take a job at BSNL right now?
Job security is largely political, not commercial: BSNL cut over half its workforce via a 78,300-person VRS in December 2019, and a further VRS 2.0 targeting 18,000-19,000 jobs was proposed in December 2024 but appeared shelved by January 2025 amid union opposition.
When will BSNL launch 5G?
As of July 2026, BSNL has not commercially launched 5G. It rolled out indigenous nationwide 4G on 26 September 2025 across 97,500+ towers and describes that infrastructure as '5G-upgradable', while piloting 5G NaaS in Delhi.
