The call

CarMax still leads used-car retail by scale and financing reach, but Carvana's faster growth and its own thinning margins show the gap closing fast.

CarMax buys, fixes up, and sells used cars from 255 stores across the country and finances many purchases through its own lending arm. Carvana, an online-first competitor, is growing more than eight times faster and has nearly matched CarMax's total sales volume in just a few years, which is putting real pressure on CarMax's profits per car sold. The real danger is that if Carvana keeps accelerating while CarMax's profits keep falling and its risky subprime lending starts showing losses, the company could find itself trapped between a shrinking profit margin and rising credit problems at the same time.

Why
01
AI pressure: AI shopping agents like ChatGPT and Google AI Overviews that aggregate listings across dealers. AI agents could price-compare CarMax against Carvana instantly, weakening its no-haggle pricing power. Could AI do the core job? Unlikely.
02
Bigger players: Carvana. Carvana revenue grew 52% YoY to $6.43B, nearly matching CarMax's $6.39B used-vehicle sales while growing far faster. Could a giant copy it? Probably.
03
What protects it. 255+ stores, 200+ reconditioning centers, and a $16B captive loan book give CarMax scale and financing control AI cannot copy.
