The call

Beer volumes are soft and a new outside CEO starts in October 2026, but the brewing, distribution, and licensing setup that took 160 years to build is not something a rival or an algorithm can replicate quickly.

Heineken owns and operates breweries, distribution networks, and beer brands across more than 70 countries. It is extremely hard to replace because brewing requires physical factories, government licenses to sell alcohol, and decades of brand recognition that competitors cannot quickly copy. AB InBev is bigger but has not knocked Heineken out of the number two spot worldwide in 20 years. The company makes real profit and cash, so it will not disappear. The one thing to watch is whether the new CEO starting in late 2026 tries to expand Heineken beyond just beer into other drinks, which could change how fast the company grows.

Why
01
AI pressure: None apparent. You cannot brew, distribute, or hold a liquor license with a language model; Heineken uses AI (Freddy AI, IBM agents) as a cost tool, not a threat vector. Could AI do the core job? Unlikely.
02
Bigger players: AB InBev. AB InBev holds 26.4% global volume share versus Heineken's 12.8%, but has not dislodged Heineken's number two spot in 20 years. Could a giant copy it? No, they are blocked.
03
What protects it. 165+ breweries, licensed route-to-market networks, alcohol-excise compliance systems, and family control that blocks hostile takeover.
What would change this call
Heineken's 0.0 volume growth rate versus Carlsberg's non-alc portfolio growth in FY2026 results. Would show whether rivals are eroding Heineken's non-alcoholic category leadership.
Total volume trend in Q3 2026 trading update (28 Oct 2026) versus 2025's -1.2%. Would show whether category softness is stabilizing or deepening under new CEO.
Oliveira's first strategic moves post-Oct 2026 takeover, especially any Carlsberg-style diversification acquisition. Would show whether new leadership dilutes or reinforces the beer distribution moat.
