The call

Kao is a slow-growing giant whose real test is whether its cosmetics comeback keeps going or fades once the recall and activist noise settle.

Kao makes soaps, shampoos, diapers, and industrial chemicals, selling mostly in Japan through direct relationships with retailers and using its own recipe technology that is hard for competitors to copy quickly. Unilever and Procter and Gamble are already in this space but have not knocked Kao out, and artificial intelligence is not an immediate threat to physical product manufacturing. The real question is whether Kao's new beauty brands, which grew 113 percent last year, can keep that momentum going or if that was just a lucky year, because the company's success over the next few years depends almost entirely on proving this business is real and durable.

Why
01
AI pressure: None apparent. AI tools could speed up formulation and marketing, but nothing yet threatens shelf space or retailer relationships in Japan. Could AI do the core job? Unlikely.
02
Bigger players: Unilever and Procter & Gamble. Both outspend Kao globally in cosmetics and skincare, pushing into the same premium categories Kao is trying to grow. Could a giant copy it? Probably.
03
What protects it. Direct ties to Japanese retailers and decades of surfactant and formulation patents that are hard to copy fast.

Questions people ask
Is Kao Corporation profitable in 2026?
Yes. Kao reported FY2025 operating income of ¥164.1 billion, up 11.9% YoY, with net income attributable to owners of ¥120.1 to 120.6 billion, up 11.4% YoY, as of December 31, 2025. Gross margin rose to 39.6%, its highest in years.
Could AI replace Kao Corporation's business?
Unlikely. Kao's moat rests on proprietary surfactant and formulation chemistry, physical manufacturing, and direct-to-retailer distribution in Japan, none displaceable by AI models. Kao instead uses AI internally, e.g. its My Kao Mall recommender, and was named a DX Stock 2026 by Japan's METI/TSE on May 21, 2026.
Is Kao Corporation laying off workers?
Headcount is shrinking modestly. Kao's own filings show 31,514 consolidated employees as of December 31, 2025, down 2,743 (-8.01%) year over year per stockanalysis.com, though Kao's cost-reduction programs, not mass layoffs, drive the decline.
Who is Kao Corporation's biggest competitor?
Globally Kao competes with Unilever and Procter & Gamble, both far larger by revenue and headcount. In Japan's shampoo market specifically, Unilever Japan leads, Kao holds second place, and P&G is third, per an April 2024 trade-press report.
Is Kao Corporation facing activist investor pressure?
Yes. Oasis Management pushed for an independent palm-oil supply-chain review via an Extraordinary General Meeting on April 30, 2026; the proposal got 30.30% support and was rejected, despite proxy advisor ISS recommending in favor on April 16, 2026.
Is Kao Corporation's cosmetics business turning around?
It appears to be. Six focus brands including SENSAI and Kanebo grew 113% YoY versus a roughly flat market in FY2025, and segment operating income exceeded ¥10 billion after years of losses, though Kao's ¥400 billion, 15% margin target isn't due until after 2030.
