The call

Klarna is a licensed, growing bank with millions of users, but thin margins, rising rivals, and new credit rules leave little room for error.

Klarna lets people split purchases into installments instead of paying all at once, like a credit card company but focused on one payment at a time. Rivals like Affirm and PayPal offer nearly identical products, and regular credit card companies like Chase and American Express now let people do the same thing, making Klarna easy to copy. The company's profit margin is extremely thin (only 1.9 percent), which means even small problems, like customers not paying back their loans or new rules from regulators in the UK and Europe, could quickly turn profits into losses. The one thing that could save Klarna is getting approval from US banking regulators for a special bank license, which would make it harder for competitors to catch up, but that decision could take over a year.

Why
01
AI pressure: None apparent. Klarna uses AI to cut its own costs, an OpenAI assistant handles two thirds of chats and saves about $60M a year. Could AI do the core job? Unlikely.
02
Bigger players: Affirm, PayPal Pay Later, Afterpay, and card issuers like Chase and Amex. Affirm now holds 22.5% of BNPL share versus Klarna's 18.5%, and is already GAAP profitable while Klarna's margins stay thin. Could a giant copy it? Yes, easily.
03
What protects it. A real banking license, a $500B underwriting dataset, and deep merchant integrations with Uber, Nike, and Walmart Canada.
What would change this call
US industrial bank charter decision on Klarna's July 2026 filing. Approval strengthens its regulatory moat; denial leaves it more exposed to Affirm and PayPal.
Delinquency rates on Klarna's Fair Financing product (up to 35.99% APR) through 2026-2027. Rising losses would show thin margins inverting as credit cycle turns.
Klarna's BNPL market share versus Affirm after UK FCA and EU CCD2 rules take effect. Losing share during regulatory tightening would confirm the moat is failing.
