The call

Route built real scale and licensing depth, but its checkout fee model is getting squeezed by Shopify's rules and lawsuits at the same time AI rivals give delivery prediction away for free.

Route makes money by adding package protection insurance to online shopping carts, starting with the fee already checked and customers having to uncheck it. This was hard to build because Route needed a real insurance license and seven years of claim data to back it up. But now three problems are hitting at once: Shopify banned auto-checked fees in February 2025, lawsuits say the fees are tricky and unfair, and state regulators are warning against this practice. At the same time, companies like AfterShip are giving stores the same delivery prediction feature for free as part of their basic service, so Route's main tool is becoming common. The deciding factor will be whether enough customers keep buying Route's protection when it is opt-in only instead of pre-checked, or whether regulators and courts shut down the whole model first.

Why
01
AI pressure: AfterShip. AfterShip ships AI delivery-date prediction built into checkout, making Route's add-on feel like an extra step, not a feature. Could AI do the core job? Only partly.
02
Bigger players: Shopify. Shopify's Feb 2025 policy bans auto-opted add-on fees at checkout, cutting into how Route's core product gets sold to shoppers. Could a giant copy it? Probably.
03
What protects it. Insurance licensing plus seven years of claims data across 1.4B+ shipments, hard for a checkout app to copy fast.

Route's opt-in attach rate across merchants over next 2-4 quarters. Shows if merchants keep buying Route protection without pre-checked defaults.
Shopify further tightening or loosening its Feb 2025 add-on fee policy. Indicates whether platform rules keep squeezing Route's checkout revenue.

Questions people ask
Is Route profitable in 2026?
Route's own CEO transition release in July 2025 described the company as profitable, and it says revenue crossed $100M in 2023 (company-reported). No independent financial verification exists, so this profitability claim remains vendor-stated only.
Is Route facing lawsuits over junk fees?
Yes. Wolf-Bond v. TA3 Inc. (filed March 26, 2025) and Mertson et al. v. Route App Inc. (filed June 3, 2026 in NY federal court) both allege Route's checkout add-on protection fees are deceptive junk fees, with Route allegedly keeping about half of collected fees.
Could AI replace Route's package protection business?
Not the insurance core, since Route holds state insurance licensing that generic AI tools can't replicate. But AI-native rivals like AfterShip already embed delivery-date prediction as a built-in feature, commoditizing the tracking and WISMO deflection work Route sells separately.
Who is Route's biggest competitor?
AfterShip is the most direct AI-native threat, offering embedded delivery-prediction features as of 2026 comparisons, while Narvar (1,500+ brands per third-party summary) and Loop Returns compete on returns and tracking within the same merchant base.
How much is Route worth and who funds it?
Route reached a $1.4 billion valuation via a $40 million Series C closed June 25, 2024, led by Hanaco VC with JAWS Ventures, Madrona Ventures, and Granger participating. Earlier backers include Craft Ventures, Riot Ventures, Eldridge, and Madrona from its 2022 Series B.
Did Shopify ban Route's fee model?
Shopify enacted a platform policy in February 2025 barring merchants from auto-opting consumers into add-on fees at checkout, directly targeting the pre-checked default-on mechanism Route's protection fees historically relied on.
