The call

TCS is cutting and hiring at once, betting that AI-driven deals can grow faster than old per-head billing shrinks.

TCS is a giant that helps big companies run and update their computer systems and software. It makes money by sending workers to client sites or working on projects billed by the hour or by the number of people deployed. The danger is real: AI tools can now do much of the routine work like testing software, fixing bugs, and handling basic IT support faster and cheaper than people, which could shrink TCS's traditional business. The one thing that matters most is whether TCS can grow its consulting work helping companies use AI fast enough to make up for the business it loses to automation, which won't be clear until late 2026 when investors can see if the company actually hired more people and kept them busy.

Why
01
AI pressure: Generative AI coding and ops tools (GitHub Copilot, agentic automation platforms). AI automates the app maintenance, testing, and ticket work TCS bills by the head, squeezing its core delivery model. Could AI do the core job? Only partly.
02
Bigger players: Accenture, Infosys, Cognizant. Rivals are pitching the same AI transformation deals and racing to rebuild delivery around fewer billable staff. Could a giant copy it? Probably.
03
What protects it. Deep regulated-industry relationships (banking, insurance) and entrenched systems like BaNCS make clients slow to switch.
What would change this call
TCS Q2 FY27 print (Oct 2026) shows AI run-rate growth above 15% QoQ. Would show AI-driven revenue is outpacing legacy service erosion.
TCS operating margin falls below 22% in any quarter through FY27. Would show legacy-model compression is outrunning AI-linked revenue feed.
Net headcount shrinks again for two straight quarters after Q1 FY27's +9,279 rebound. Would show the hiring rebound was temporary and workforce reduction is resuming.
Key numbers
  • AI-linked revenue run-rate $2.6bn, up 13.6% QoQ (2026-06-30)
  • Net headcount fell 23,460 in FY26 to 584,519 (2026-03-31)
  • Q1 FY27 operating margin held at 24.0% (2026-06-30)
Named risks
  • Legacy per-head billing model (testing, app maintenance, ticket resolution) directly exposed to AI automation. Severity: high
  • Net headcount volatility, with a 23,460 person FY26 cut followed by a hiring rebound that may not hold. Severity: medium
  • Legal overhang from DXC Technology trade-secrets case, $70 million exceptional charge booked Q1 FY27. Severity: medium
  • H-1B and L-1A visa scrutiny in the US creating regulatory and reputational exposure. Severity: medium
  • Tata Sons listing pressure under RBI core-investment-company rules could alter TCS ownership structure. Severity: low
