The call

The core gas business still runs on contracts competitors cannot easily break into, while leadership works to clean up billions in failed clean-energy bets.

Air Products makes and delivers industrial gases like hydrogen and oxygen to factories and refineries through a network of pipes and on-site plants. The business is hard to replace because building competing plants takes 15 to 20 years and customers sign long-term contracts that lock in revenue, but Linde does this more efficiently and profitably. The company wrote off billions in failed green energy bets and nearly got taken over, so the real question is whether the new CEO can tighten spending discipline and fix the company's return on invested capital before a major renewable ammonia project in Saudi Arabia either succeeds or becomes another drain.

Why
01
AI pressure: None apparent. AI data centers need chips made with specialty gases and cooling, so the AI buildout adds demand for Air Products rather than eating it. Could AI do the core job? Unlikely.
02
Bigger players: Linde plc. Linde runs the same on-site gas model with better margins and a bigger network, competing plant-for-plant in every region Air Products serves. Could a giant copy it? No, they are blocked.
03
What protects it. 15 to 20 year take-or-pay contracts tied to on-site plants and pipeline networks make customers hard to switch away from, even when a rival is cheaper.
What would change this call
Q3 FY2026 earnings (~July 30, 2026) confirm or revise the up-to-$2.9B Louisiana/Casa Grande exit charge. Shows whether clean-energy write-offs are truly finished or still growing.
Yara International's marketing agreement for NEOM renewable ammonia is finalized or stalls. Indicates whether the $8.4B NEOM bet has a viable offtake path.
Adjusted operating margin trend through FY2026-FY2027 versus Linde plc's margins. Tests whether CEO Menezes is closing the efficiency gap with Linde.

Named risks
  • Unresolved $8.4B NEOM Green Hydrogen JV remains in commissioning with execution risk. Severity: high
  • Company booked ~$6.6B in clean-energy write-offs across FY2025 and Q3 FY2026, raising capital-discipline concerns. Severity: high
  • ROCE gap versus Linde persists, testing whether ex-Linde CEO Menezes can close efficiency gap. Severity: medium
  • Geopolitical exposure in Middle East operations and volatile European energy markets, flagged March 2026. Severity: medium
  • Residual governance friction from 2025 activist campaign could recur, evidenced by $25M activism costs in Q3 FY2025. Severity: low

Questions people ask
Is Air Products & Chemicals profitable in 2026?
The core gas business is cash generative, but FY2025 (ended Sept 30, 2025) posted a GAAP loss per share of $1.74 and an operating loss of $877 million due to ~$3.7 billion in clean-energy project write-off charges. FY2026 guidance still projects adjusted EPS of $12.85 to $13.15, per Nov 6, 2025 company guidance.
Who took over Air Products in the 2025 activist fight?
Activist fund Mantle Ridge LP, led by Paul Hilal, built a ~$1.3 billion stake and won a proxy fight on January 23, 2025, securing three board seats and ousting longtime Chairman/CEO Seifi Ghasemi. Mantle Ridge's pick, ex-Linde executive Eduardo Menezes, became CEO on February 7, 2025.
Could AI replace Air Products' business?
No. Air Products' moat is physical: owned air separation units, the world's largest hydrogen pipeline network on the U.S. Gulf Coast, and 15 to 20 year take-or-pay contracts embedded in customer plants (as of June 30, 2026). AI aids predictive maintenance and monitoring but cannot substitute for molecules delivered through pipes.
Who is Air Products' biggest competitor?
Linde plc is the global No. 1 industrial gas producer with roughly 30 to 32% market share versus Air Products, and is considered structurally more efficient on ROCE, per a March 19, 2026 competitor analysis. Air Liquide is the No. 2 player with roughly 22 to 29% share as of Nov 17, 2025.
What happened with Air Products' Louisiana and NEOM clean-energy projects?
Air Products exited the $4.5 billion Louisiana Clean Energy Complex and the Casa Grande, Arizona green hydrogen project on June 30, 2026, booking a pre-tax charge of up to $2.9 billion ($2.2 billion after-tax) in fiscal Q3 2026. The separate $8.4 billion NEOM Green Hydrogen JV with ACWA Power remains in commissioning as of mid-2026.
What is Air Products' stock price and market cap in 2026?
Air Products (NYSE: APD) traded around $296.30 per share as of July 20, 2026. Market capitalization was cited at over $60 billion as of August 19, 2025, based on company third-quarter FY2025 results reporting.
