The call

Data#3's customer relationships look solid, but its profit engine runs on Microsoft's terms, and Microsoft just showed it can throttle that engine at will.

Data#3 sells and sets up computer systems and software mainly for Australian businesses and government, and has kept customers for over a decade. The company looks hard to replace because it has long relationships and sits on government buying lists, but Microsoft (the company that supplies most of what Data#3 sells) now controls whether Data#3 makes money. Microsoft changed its payment structure in January 2025, and Data#3's profits barely grew while its sales jumped, showing Microsoft is taking a bigger cut. The real question is whether Microsoft will keep squeezing Data#3 further by selling directly to customers through AI tools instead of going through resellers.

Why
01
AI pressure: Microsoft Copilot Wave 3 and Agent 365 self-service tooling. Copilot Wave 3 and Agent 365 (GA March and June 2026) let customers deploy AI agents directly, cutting the reseller's role in setup and support. Could AI do the core job? Only partly.
02
Bigger players: Microsoft (as supplier, not rival). Microsoft's Jan 2025 incentive rewrite already cut Data#3's gross profit growth to 0.3% while sales grew 9.2%, taking margin straight from the P&L. Could a giant copy it? Probably.
03
What protects it. 300+ customers with 14 plus years tenure, government procurement panel seats, and 69% recurring gross sales lock in switching costs Microsoft can't easily route around.
What would change this call
FY26 full-year results (24-27 Aug 2026) show Software Solutions gross profit recovery. Confirms Microsoft margin squeeze was temporary, not structural.
Data#3 discloses managed services and AI advisory revenue as a rising share of gross profit. Shows diversification away from Microsoft-dependent reselling economics.
Agent 365 and Copilot Wave 3 self-service adoption reported by Microsoft or customers through 2026. Would indicate customers bypassing reseller channel for tier-1 licensing and support.

Questions people ask
What is Data#3's biggest risk?
The main risk is dependence on Microsoft, which controls the partner-incentive terms Data#3 relies on; a January 2025 incentive rewrite already squeezed its Software Solutions segment margins through 1H FY26 (to 2025-12-31). A second incentive cut before FY26 results, expected around 2026-08-24, is listed as an open watch-item, and low-end licensing competition from Insight Enterprises and Datacom adds further pressure.
Is Data#3 in financial trouble?
No signs of financial trouble appear in the data: FY25 EBITDA was $66.4M, up 11.0% year over year (7.8% margin, to 2025-06-30), and statutory revenue for 1H FY26 was $423.1M, up 8.1% (to 2025-12-31). The company is described as debt-free and profitable, and our July 2026 assessment found it standing out among peers on this basis.
Is Data#3 at risk from AI?
Partly. Microsoft's Copilot self-service push automates some tier-1 support and licensing admin, which is listed as a 'building' threat, but security and Azure migration work still routes through Data#3 as of the July 2026 assessment. This suggests moderate but not top-tier insulation from AI-driven disintermediation.
Who are Data#3's biggest competitors?
Insight Enterprises and Datacom are named as the main competitors, both contesting low-end licensing and support margins in the Australian market. Data#3 also faces indirect competition from Microsoft itself, whose Copilot self-service tools let some customers bypass resellers entirely.
What protects Data#3 from competitors and disruption?
Its main shield is entrenched status as Microsoft's top-tier Australian government and enterprise partner, reinforced by locked-in NSW and Whole-of-Government procurement panels and 40 years of local delivery relationships. This moat is only moderate, since Microsoft ultimately sets the incentive terms Data#3 depends on.
How does Data#3 compare to similar companies?
Within its peer cohort, Data#3 stands out for its top-tier Microsoft partner status compared with lower-scoring peers. It lags peers on exposure to Copilot's self-service push and direct competition from Insight and Datacom, per the July 2026 assessment.
