The call

Glencore's physical assets and trading reach stay hard to replace, but weak cash flow, DRC export quotas, and cost cuts add real near-term turbulence.

Glencore mines and trades metals and coal around the world, with mines, contracts, and trading networks built up over fifty years. It is hard for a new company or AI to replace because it owns actual mines in many countries and has long-term agreements that took decades to set up, but Glencore itself is struggling right now: it lost money in the first half of 2025, cut its cash output in half, and is laying off workers to save a billion dollars. The biggest thing that could change everything is if Rio Tinto, a rival mining company, buys Glencore starting around August 2026, which would reshape the whole company.

Why
01
AI pressure: None apparent. AI can optimize trading algorithms or logistics but cannot dig copper out of the ground or replace physical concession rights. Could AI do the core job? Unlikely.
02
Bigger players: Rio Tinto. A ~$300B merger with Rio Tinto collapsed in February 2026 over price, but talks could revive after an August 2026 standstill ends. Could a giant copy it? No, they are blocked.
03
What protects it. Fifty years of physical mining concessions, sovereign relationships, and a trading network rivals cannot rebuild quickly.
What would change this call
Rio Tinto merger talks resume or formal approach made after August 2026 standstill expires. Would show consolidation pressure reshaping Glencore's structure and strategy.
DRC extends or lifts cobalt export quotas beyond end-2027. Would show whether sovereign supply risk to Glencore's cobalt output persists or eases.
Completion of the $1 billion cost-cutting program and final headcount reduction by end-2026. Would show scale of internal restructuring and whether cost pressure is contained.

Questions people ask
Is Glencore profitable in 2026?
Glencore posted a $655 million net loss in H1 2025 amid tariffs and low coal prices, but FY2025 adjusted EBITDA was $13.5 billion and free cash flow was $1.8 billion. Management guided roughly $7.0 billion of FCF for 2026 based on current commodity prices, as of February 17, 2026.
Could AI replace Glencore's trading business?
No. Glencore's core value is physical mine ownership, sovereign concessions like its DRC Gecamines land deal, and relationship-driven commodity trading. AI is deployed operationally, autonomous haulage at Craig Mine, drone/LiDAR at Kidd, digital tools at Raglan, but not to replace trading judgment, as of March 2026.
Is Glencore merging with Rio Tinto?
Talks for a roughly $300 billion Glencore-Rio Tinto merger collapsed on February 5, 2026 over valuation disagreements. CEO Gary Nagle signaled openness to reviving negotiations by mid-2026, citing rallying coal prices; UK takeover rules bar a new Rio approach until around August 2026.
Has Glencore had layoffs?
Yes. Glencore cut roughly 1,000 jobs in a reorganisation announced December 3, 2025, part of a broader $1 billion cost-cutting program targeted for completion by end-2026 following an August 2025 operational review.
Who owns Glencore?
Glencore plc is a publicly traded FTSE 100 company on the London Stock Exchange with no controlling parent or founder. It considered moving its primary listing to New York but confirmed in August 2025, reaffirmed March 2026, that it would remain listed in London.
Is Glencore facing legal trouble?
Yes. Following 2022 guilty pleas and roughly $1.5 to $1.7 billion in cumulative fines for bribery and market manipulation, Swiss and other authorities' scrutiny continued; a 2024 Swiss decision added a CHF2 million fine plus a $150 million compensation claim tied to DRC conduct, per a July 2026 report.
