The call

A profitable, century-old agency group holding steady on client trust while its core media-buying business shrinks under AI-driven direct-buying tools.

Hakuhodo DY Holdings is a large advertising company that helps other businesses buy ads and reach customers in Japan. It has stayed profitable by cutting costs and combining its business units, but its actual revenue dropped nearly 10 percent last year, and it faces two big problems: Google just launched an AI tool called Buyer Direct that can do some of what Hakuhodo does automatically, and a smaller rival called CyberAgent is growing much faster by using AI better. The company's relationships with Japanese clients and its customer data tool keep it in business for now, but neither one is helping it grow; the real question is whether Google's new AI buying system becomes the standard way companies buy ads over the next year or two, which would shrink Hakuhodo's main business permanently.

Why
01
AI pressure: Google Buyer Direct. Google's direct ad-buying system lets advertisers skip agency steps Hakuhodo used to run, cutting into media-buying revenue. Could AI do the core job? Yes, likely.
02
Bigger players: Dentsu Group. Dentsu, Japan's larger rival agency, already runs comparable AI ad tools at bigger scale, pressuring Hakuhodo's domestic share. Could a giant copy it? Yes, easily.
03
What protects it. Long-standing ties with major Japanese advertisers and the AudienceOne consumer data platform, both hard for outsiders to copy fast.
What would change this call
Google Buyer Direct moves from alpha to general availability within 12-18 months. Would show agentic ad-buying displacing agency media-buying revenue structurally.
H1 FY2027 results (~Nov 2026) show revenue decline continuing or stabilizing. Would show whether FY2026 drop was cyclical or a structural trend.
Dentsu or CyberAgent announces a competing agentic-advertising product. Would show rivals matching or beating Hakuhodo on the key emerging capability.

Questions people ask
Is Hakuhodo DY in financial trouble?
Not in immediate trouble, but revenue is contracting even as profitability improves. For the fiscal year ended March 2026, consolidated revenue fell 9.7% year-over-year to 861.0 billion yen, while net income attributable to owners rose 55.8% to 16.8 billion yen. Non-consolidated billings stood at 1.58 trillion yen as of May 2026, pointing to a large but pressured business rather than one in crisis.
Who are Hakuhodo DY's biggest competitors?
Its largest domestic rival is Dentsu Group, Japan's biggest advertising holding company, which is cutting 8% of its overseas staff amid losses reported in September 2025. Hakuhodo DY's creative unit TBWA\Hakuhodo ranked second behind Dentsu in Japan's 2025 creative rankings. Beyond traditional agency rivals, platform-native tools like Google Buyer Direct are increasingly competing for the same media-buying commissions.
Is Hakuhodo DY at risk from AI?
Yes, the AI threat is described as building because Google Buyer Direct and similar agentic ad-buying tools target the same commission revenue Hakuhodo DY has long earned as an intermediary. Our July 2026 assessment found little protecting Hakuhodo DY from being bypassed by newer ad-tech models. A dated checkpoint to watch is March 2028, when these platforms may move beyond pilot stage and take a material share of Japan's ad budgets.
What protects Hakuhodo DY from losing more business?
Its main shield is deep, long-standing relationships with major Japanese advertisers plus its AudienceOne data platform, which gives it a role platforms cannot fully replace yet. Even so, our July 2026 assessment found this shield weaker than most peers in its category, suggesting the protection is real but limited against platform-direct ad tools.
What should I watch to see if Hakuhodo DY is stabilizing?
One checkpoint is by May 2027, when Hakuhodo DY is expected to report FY2027 revenue near its guided 910 billion yen, up 5.7% from FY2026's 861.0 billion yen. Another is by March 2028, when Google Buyer Direct or similar agentic platforms may move beyond pilot stage to take a material share of Japan's ad budgets. Both dates give a concrete way to check whether the pressure on Hakuhodo DY's commission income is easing or growing.
