The call

HeyGen turned three frontier video labs into suppliers instead of replacements, but it still runs on their models and none of them is blocked from competing directly.

HeyGen lets companies create talking avatar videos without actors, using AI video models from OpenAI, Google, and ByteDance. It is hard to copy right now because HeyGen has built trust with enterprise customers, handles the legal and consent paperwork that big AI labs avoid, and bundles multiple AI models together as a finished product. The big threat is that OpenAI, Google, or ByteDance could offer their own avatar tools directly to businesses and cut HeyGen out, or they could start charging HeyGen so much for their AI that the business stops working. A second concern is that customers are complaining about surprise charges and limits on how much they can use, which could push them to switch.

Why
01
AI pressure: OpenAI Sora 2, Google Veo 3, ByteDance Seedance 2.0. These labs make the video models HeyGen licenses; if one ships its own consent-verified business avatar tool, it can skip HeyGen entirely. Could AI do the core job? Only partly.
02
Bigger players: Google Workspace and Microsoft Teams video features. Neither has bundled a compliant business avatar generator into its office suite yet, but both own the meeting software HeyGen's customers already use. Could a giant copy it? Yes, easily.
03
What protects it. Consent verification, compliance tooling, and Fortune 100 relationships that a raw model API does not include.
What would change this call
OpenAI, Google, or ByteDance ships a native business avatar product with its own consent flow. Would show the labs HeyGen depends on are bypassing it, not just supplying it.
HeyGen announces a new funding round within 6 months of the $200M ARR milestone. Would show capital-efficiency narrative is a pre-raise pitch, not a standalone strategy.
Reports of enterprise churn or Fortune 100 losses tied to Avatar IV/V credit-gating complaints. Would show pricing backlash is denting retention, not just generating online complaints.
Key numbers
  • $200M ARR, doubled in 8 months (2026-06-25)
  • 85% of Fortune 100 are customers (2026-06-25)
  • $25M burned of $74M raised (2026-06-25)
Named risks
  • Deepfake misuse and reputational exposure, exemplified by CEO's own likeness being cloned for a crypto scam ad in Oct 2024. Severity: high
  • Structural dependency on frontier labs (Sora, Veo, Seedance) for core generation layer; licensing terms could tighten. Severity: high
  • Pricing backlash on 'unlimited' plans gated behind premium Avatar IV/V credits, risking NRR and churn in early 2026. Severity: medium
  • Unverified M&A activity (Genova Labs deal, Sep 2025) suggests unclear inorganic strategy. Severity: low

Questions people ask
Is HeyGen profitable in 2026?
HeyGen says it is near cash-flow break-even, having burned only about $25M of the roughly $74M it has raised as of June 25, 2026, while reaching $200M+ in annual recurring revenue, according to the company's own reporting.
Who owns HeyGen?
HeyGen is privately held and venture-backed, with no parent company. Benchmark led its $60M Series A in June 2024 at a $500M post-money valuation, joined by Thrive Capital, Conviction, and Bond Capital. No new priced round is publicly confirmed as of July 2026.
Could AI replace HeyGen?
HeyGen licenses frontier video models like Sora 2, Veo 3, and ByteDance's Seedance 2.0 as core layers rather than competing with them, integrating Sora 2 and Veo 3 into HeyGen for Business in January 2026 and adding identity verification on top, per its own product releases.
Who is HeyGen's biggest competitor?
Synthesia is HeyGen's closest rival, with about $146M ARR and roughly 65,000 customers as of June 15, 2026, per Sacra. HeyGen claims faster mid-market growth (152% YoY vs Synthesia's ~30% YoY, per YipitData, January 2026), though Synthesia's per-customer contract value is about 3x higher.
Has HeyGen been linked to deepfake scams?
Yes. In an incident reported October 23, 2024, HeyGen's own CEO had his likeness cloned into a phishing and malware crypto-scam ad created using HeyGen's platform, according to Boing Boing's coverage of the event.
How fast is HeyGen growing in 2026?
HeyGen says its ARR doubled in eight months to surpass $200M by June 25, 2026, up from roughly $95 to 100M in September/October 2025, and from about $1M ARR in March 2023, per the company's own disclosures to Upstarts Media.
