The call

Instacart still makes money on ads and enterprise deals, but DoorDash is pulling ahead on delivery share and AI shopping agents could push it toward a lower-margin backend role.

Instacart is a middleman that helps grocery stores deliver food to customers and sell ads to brands inside the app. It is hard to replace because it has 2,200 grocery stores signed up and makes $1.2 billion a year from advertising, which is very profitable. But DoorDash has stolen more of the delivery market, Kroger is switching to automated warehouses instead, and the company's profit margins are shrinking, which means it is losing the ability to raise prices. The biggest risk is that when people start ordering groceries through ChatGPT and other AI assistants instead of the Instacart app, the company could fade into the background, losing the valuable advertising business that makes it money and becoming just another cheap service like Stripe is for payments.

Why
01
AI pressure: ChatGPT, Gemini, and Claude shopping agents. AI assistants could place grocery orders directly, turning Instacart into a backend fulfillment pipe instead of the shopper's app. Could AI do the core job? Only partly.
02
Bigger players: DoorDash. DoorDash passed Instacart in rapid-delivery usage in 2026, 45.2% versus 43.9%, the first time it has led. Could a giant copy it? No, they are blocked.
03
What protects it. Deep retailer integrations across 2,200+ banners and a $1.2B ad business that grocers depend on for revenue.
