The call

JFE runs thin margins on a rebound bet, squeezed by Chinese oversupply and trailing Nippon Steel on green steel, while its physical assets and contracts keep it standing.

JFE makes steel and operates power plants in Japan, backed by long-term customer contracts and government green-steel money. It is hard to replace because steel mills cost billions to build and need years to operate, but JFE's profits are razor-thin (1.5%), its home market is shrinking, and it is losing ground to larger rivals like Nippon Steel on new green-steel technology. The one thing that matters most is whether JFE can cut costs fast enough and build its new electric-arc furnace at Kurashiki on schedule while Nippon Steel races ahead with hydrogen-based steelmaking, because falling behind on that race could make its competitive position even worse.

Why
01
AI pressure: None apparent. Steelmaking is physical and capital heavy; AI shows up as a plant efficiency tool, not a way to replace JFE's output. Could AI do the core job? Unlikely.
02
Bigger players: Chinese steelmakers led by China Baowu, plus Nippon Steel at home. Cheap Chinese export volumes are pressuring prices and cut into JFE's revenue and profit even as Nippon Steel pulls ahead on green steel. Could a giant copy it? No, they are blocked.
03
What protects it. Long-term automaker supply contracts, government decarbonization subsidies, and physical plant assets that took decades to build keep JFE in business.
What would change this call
JFE's FY2026 net profit lands materially below the ¥150bn guidance at the August 2026 Q1 update. Would show the cost-cut and price-increase rebound story is failing versus rivals.
A marquee automaker like Toyota or Honda shifts green-steel sourcing to Nippon Steel. Would confirm JFE is losing key customers to a better-positioned domestic rival.
Kurashiki EAF commissioning slips past the FY2027 target. Would show JFE falling further behind Nippon Steel's decarbonization timeline.

Questions people ask
Is JFE Holdings profitable in 2026?
Yes but thin margined. FY2025 (ended March 31, 2026) profit attributable to owners was JPY 70.1 billion on JPY 4,539.2 billion revenue, down 6.6% YoY. FY2026 guidance targets JPY 150 billion net profit, a 113.8% jump, contingent on cost cuts and price hikes.
Is JFE Holdings cutting jobs?
Headcount has stabilized, not collapsed. Consolidated employees were 61,628 as of March 31, 2026, up 332 from a year earlier, after declining from 64,241 in 2023 to 61,296 in 2025 amid blast furnace closures and capacity rationalization.
Could AI replace JFE Holdings' steelmaking business?
No. JFE's core value is capital-intensive physical steelmaking, engineering, and commodity trading, none of which AI can replace. AI at most acts as a productivity layer for furnace optimization or predictive maintenance; no evidence of AI displacing its revenue as of 2026.
Who is JFE Holdings' biggest competitor?
Nippon Steel, Japan's largest steelmaker, which acquired United States Steel and is ahead of JFE on decarbonization and hybrid-EAF technology per a 2023 NGO analysis. JCR rated Nippon Steel AA versus JFE's AA- in May 2026, reflecting the scale gap.
Who owns JFE Holdings?
JFE Holdings is publicly traded on the Tokyo Stock Exchange (ticker 5411) with no controlling parent. Top institutional shareholders as of February 2026 include Japan's Government Pension Investment Fund (about 7.1%), Nomura Asset Management (about 4.7%), and Vanguard Group (about 2.7%).
Is JFE Holdings expanding overseas?
Yes. In March 2026 JFE completed converting India's Bhushan Power and Steel into a 50:50 joint venture, JSW JFE Kalinga Steel Limited, investing roughly INR 157.5 billion (about JPY 270 billion), described as JFE's third integrated steelworks.
