The call

Juspay grew and turned profitable right through the year its three biggest rivals cut ties, but the same rivals now sell merchants their own routing instead of Juspay's.

Juspay builds the behind-the-scenes technology that connects Indian shopping apps and banks to payment systems, and keeps a huge database of transaction patterns to route payments smoothly. It stayed profitable even after PhonePe, Razorpay, and Cashfree stopped using it in late 2024 and early 2025, which proved the company was stronger than people thought. But Juspay's real problem is a conflict of interest: it used to be neutral (like Switzerland), helping all competitors equally, then it got its own payment license and became a competitor itself, which gave rivals a reason to build their own systems instead of trusting Juspay. The one thing that matters most is whether big marketplaces like Amazon, Flipkart, and Swiggy keep sending Juspay their payment traffic in the next two years, or whether they eventually follow the others and build their own checkout systems to avoid dealing with a company that competes with them.

Why
01
AI pressure: None apparent. AI shows up as fraud scoring and routing logic inside Juspay's own stack, not as an outside product replacing it. Could AI do the core job? Unlikely.
02
Bigger players: Razorpay (Optimizer), Cashfree, PhonePe, plus Stripe and Adyen abroad. PhonePe, Razorpay and Cashfree cut third party ties in Dec 2024 to Jan 2025 and now push their own in house orchestration to merchants. Could a giant copy it? Probably.
03
What protects it. RBI payment aggregator licence, 300+ live PSP and bank integrations, and checkout SDKs embedded inside Amazon, Flipkart and Swiggy that are costly to rip out.
What would change this call
Amazon, Flipkart, Swiggy, or HSBC publicly reduce or drop Juspay volume in FY26-27. Would show tier-1 merchants, not just aggregator rivals, are exiting over conflict-of-interest concerns.
Pine Labs or CCAvenue announce they are cutting ties with Juspay's orchestration. Would show the Dec 2024-Jan 2025 defection wave is spreading beyond the first three rivals.
Razorpay Optimizer or Cashfree's in-house orchestration publish merchant adoption or volume figures. Would show rivals' self-built alternatives are becoming credible substitutes for Juspay's routing.

  • Conflict-of-interest from Juspay's own PA licence has already triggered tie-cuts by PhonePe, Razorpay, Cashfree. Severity: high
  • Possible second-wave defection of tier-1 merchants like Amazon or Flipkart citing neutrality concerns. Severity: medium
  • International expansion into US, EU, LatAm pits Juspay against Stripe and Adyen without its India licence advantage. Severity: medium
  • Headcount figures conflict across trackers, ranging roughly 1,500 to 2,100 employees. Severity: low

Questions people ask
Is Juspay profitable in 2026?
Yes. Juspay posted its first-ever net profit of ₹62.3 crore (PAT) in FY25 (year ended March 2025), reversing a ₹97.54 crore loss in FY24, on revenue of ₹514.31 crore, up 61% YoY. Results were reported November 2025.
Who owns Juspay?
Juspay is privately held and venture-backed, not public. It closed a $50 million Series D follow-on from WestBridge Capital in January 2026 at a $1.2 billion valuation, becoming a unicorn. Other investors include SoftBank, Accel, Kedaara Capital, Wellington and VEF.
Is Razorpay Juspay's biggest competitor?
Yes, along with PhonePe and Cashfree. All three cut third-party orchestration ties with Juspay between December 2024 and January 2025 over conflict-of-interest concerns, and each now runs its own in-house orchestration platform to compete directly.
Could AI replace Juspay?
Unlikely. Juspay holds an RBI Payment Aggregator licence, 300+ live PSP and bank integrations, and processes 300 million+ daily transactions as of March 2025, none of which a generic AI model can replicate. Juspay uses AI internally for routing and productivity, not as a replacement threat.
What is Juspay's valuation as of 2026?
Juspay was valued at $1.2 billion following its $50 million Series D follow-on from WestBridge Capital, closed January 22, 2026, up from roughly $900 million after its April 2025 $60 million Kedaara Capital round.
Did Juspay lose major clients when PhonePe and Razorpay cut ties?
Not by the numbers so far. Despite PhonePe (December 2024), Razorpay and Cashfree (January 2025) severing orchestration ties, Juspay's FY25 revenue still grew 61% YoY to ₹514.31 crore, and Pine Labs and CCAvenue continued supporting its model.
