The call

Keller Williams keeps the biggest agent count on paper, but fewer of those agents are active and rivals are pulling share in the metros that matter most.

Keller Williams is a real estate company that pays agents a share of profits to recruit their friends and colleagues. This worked for years, but now only half its agents actually sell homes (compared to three-quarters at rival eXp), and it has lost agents for three straight years, especially to Compass, which has been buying up local market share in big cities. The one thing that matters most is whether Keller Williams can stop the bleeding and keep its remaining agents active and recruiting, because if agent numbers keep dropping while Compass keeps growing, the whole model falls apart.

Why
01
AI pressure: None apparent. KW built its own AI assistant, KWIQ, into Command and Connect, so AI currently feeds its agents rather than replacing them. Could AI do the core job? Unlikely.
02
Bigger players: Compass (post-Anywhere merger) and eXp Realty. KW's headcount has fallen three straight years and its active-agent rate trails eXp and Compass while Compass's local share jumps in major metros. Could a giant copy it? Yes, easily.
03
What protects it. Still the largest US franchise by raw agent count, with fresh Stone Point capital and a new CEO to try to reverse the slide.

Questions people ask
Is Keller Williams still the number one real estate franchise in 2026?
Keller Williams claims number one franchise status by agent count, sides, and volume per T3 Sixty for 2025 production (announced 2026-04-08). But third-party RealTrends and HousingWire data show KW is now number two among all enterprises, behind the newly merged Compass and Anywhere entity, as of April 2026.
Is Keller Williams losing agents?
Yes. Per Revelio Labs, KW's worldwide workforce fell from 91,585 in 2023 to 87,681 in 2024 to 86,301 in Q4 2025, a 5.8% drop over two years. A May 2026 Bounti study also found only 51% of KW's roster had a listing in the trailing 12 months, the lowest activity rate among major brokerages.
Who owns Keller Williams Realty now?
Keller Williams remains privately held. On March 3, 2025, Stone Point Capital (about $55B AUM) took a strategic investment stake, undisclosed in size. Ownership is now described as Gary Keller as Executive Chairman, Stone Point Capital, and KW leadership, with new CEO Chris Czarnecki co-investing.
Could AI replace Keller Williams agents?
KW is proactively embedding AI rather than being disrupted: it launched KWIQ, a generative AI assistant trained on its own coaching content, in June 2024, and opened its Command platform to 75 third-party AI integrations including Google Gemini in February 2026. Licensed fiduciary transaction work remains regulation-protected from full automation.
Is Keller Williams' biggest competitor Compass or eXp Realty?
Both. Compass completed a $1.6B acquisition of Anywhere Real Estate on January 9, 2026, reaching about 35-40% local market share in metros like Chicago and D.C. eXp Realty led the industry in transaction sides with 343,091 in 2025 and has a 75% agent activity rate versus KW's 51%.
Has Keller Williams settled the real estate commission lawsuits?
Yes. KW agreed on January 20, 2026 to pay $20M to settle the Batton v. NAR homebuyer commission class action, combined with RE/MAX's $8.5M for a $28.5M fund. A final fairness hearing was scheduled for late July to early August 2026, following an earlier 2024 settlement in related litigation.
