The call

Miniswap has an open lane because Games Workshop won't compete with itself, but nothing yet stops eBay from walking into that same lane if the volume gets big enough.

Miniswap is an online store where people buy and sell used miniatures from games like Warhammer. Games Workshop (the company that makes these miniatures) cannot easily compete here because selling used miniatures would cut into their new-miniature sales, so Miniswap has temporary space to operate. However, nothing about how Miniswap works is hard to copy, eBay and other big secondhand websites could add the same tools Miniswap uses (like better search, automatic price tracking, and AI to catch fake items) the moment Miniswap grows large enough to be worth their attention, probably when it hits $50 to $100 million in annual sales. The one factor that could change everything is whether people who sell miniatures regularly choose Miniswap as their main place to list rather than using eBay, but right now many sellers may just use Miniswap as a second option to avoid paying eBay fees.

Why
01
AI pressure: None apparent. AI-generated listing autofill and catalogue matching are copyable by any marketplace, but AI does not fix two-sided liquidity, which is the real problem here. Could AI do the core job? Only partly.
02
Bigger players: eBay. eBay already hosts most secondhand Warhammer sales and can add structured category tools once volume looks worth chasing. Could a giant copy it? Yes, easily.
03
What protects it. Games Workshop cannot sell secondhand minis itself without hurting new sales, leaving that lane open, but Miniswap still has to out-build eBay on trust and workflow before eBay bothers to try.
What would change this call
Miniswap's disclosed GMV approaches the 50 to 100 million dollar range within a year. Would show liquidity growing enough to draw eBay or Whatnot into building a competing category.
eBay or Whatnot launches a structured tabletop miniatures resale category or tool. Would show the horizontal incumbents moving to close Miniswap's niche wedge.
Miniswap ships a second hobby vertical (e.g. board games, model trains) reaching active listings and repeat sales. Would show the liquidity model can be replicated outside Warhammer.
Key numbers
  • $3.5M seed raised (2025-12-16)
  • 10,000+ hobbyists claimed on platform (2026-05-24)
  • 7% seller fee, no listing fees (2026-05-24)
Named risks
  • All traction metrics (10,000+ hobbyists, users, inventory) are vendor-self-reported with no independent verification. Severity: high
  • eBay or Whatnot could ship comparable structured tabletop-resale tooling once category GMV crosses their attention threshold. Severity: high
  • Counterfeit, recast, and unauthorized 3D-print policing exposes Miniswap to ongoing IP/legal friction tied to Games Workshop enforcement. Severity: medium
  • Planned expansion into EU and adjacent hobby verticals restarts liquidity cold-start in each new market. Severity: medium
  • Data aggregators (Pitchbook, Caplight) show conflated or implausible figures, complicating third-party verification of company data. Severity: low

Questions people ask
Is Miniswap profitable in 2026?
No profitability data is public. Miniswap is a seed-stage YC F25 company that raised $3.5M in December 2025 and reports vendor-claimed traction (10,000+ hobbyists) but no independently verified revenue or profit figures exist as of May 2026.
Could AI replace Miniswap?
AI can replicate generic marketplace functions like listing auto-fill and catalogue matching, but it cannot easily replicate two-sided liquidity, escrow, dispute resolution, or Miniswap's proprietary 20,000+ SKU taxonomy, which the founders built using AI-assisted tools internally as of January 2026.
Who owns Miniswap?
Miniswap is privately owned by co-founders Zak Singh and Will Hanna, who met at Cambridge University. It is backed by Y Combinator (F25 batch), FundersClub, Pioneer Fund, and Spot VC after a $3.5M seed round announced December 16, 2025.
Who is Miniswap's biggest competitor?
eBay is Miniswap's dominant competitor, the default marketplace for secondhand Warhammer miniatures; eBay charges around 13% seller fees versus Miniswap's 7%. Whatnot is also named as an adjacent collectibles-auction competitor as of February 2026.
Did Miniswap raise money and how much?
Miniswap raised a $3.5 million seed round, reported December 16, 2025, from Y Combinator, FundersClub, Pioneer Fund, and Spot VC, positioned as a notable non-AI exception within its YC Fall 2025 batch.
Does Miniswap use AI despite its non-AI branding?
Yes. Despite marketing itself as a deliberately 'non-AI' brand, Miniswap's founders confirmed in a January 13, 2026 Hackernoon interview that they use AI-assisted tools internally to build their product taxonomy and catalogue, while keeping AI out of customer-facing product direction.
