The call

Ocado has real robots and real customers, but its biggest partner just walked away and the cash still isn't flowing in on its own.

Ocado built automated warehouse robots that pick and pack grocery orders faster than humans can, and it operates these facilities for grocery chains in Europe and beyond. The company's technology is hard to copy because it owns patents and has years of real-world experience running 25+ of these robot warehouses. However, Kroger, Ocado's biggest U.S. partner, ended their deal in early 2026 and shut down three warehouses, which shows the customer didn't think the system was worth the cost. Competitors like Instacart and Uber Eats are taking grocery delivery market share with cheaper, simpler approaches that don't require building expensive robot warehouses. The one thing that could turn this around is if Ocado reaches actual profit by late 2026 or early 2027 and finds a new major U.S. grocery chain willing to bet on the robot warehouse model, but neither has happened yet.

Why
01
AI pressure: None apparent. AI is not the main pressure here, warehouse robotics and grocery delivery economics are. Could AI do the core job? Unlikely.
02
Bigger players: Kroger and Instacart/Uber Eats style delivery-first rivals. Kroger already shut 3 of 8 US warehouses and cancelled Charlotte, cutting the fees Ocado counted on to fund growth. Could a giant copy it? Probably.
03
What protects it. Patent-protected warehouse robotics running 25+ sites and 70m+ orders a year, hard for a retailer to copy quickly.

Questions people ask
Is Ocado Group profitable in 2026?
Not on an underlying basis. HY26 (to 31 May 2026) statutory pre-tax profit collapsed to £17m from £607m a year earlier, and the group still posted a £147m underlying cash outflow. Headline revenue growth of 54% was mostly a one-off £260.1m Kroger termination fee, not organic profit.
Could AI replace jobs at Ocado?
Yes, partly its own. Ocado cut 500 tech and finance roles in February 2025 explicitly citing AI-driven engineering productivity gains, then cut roughly 1,000 more jobs (about 5% of staff) in February 2026 as part of a £150m cost-reduction programme.
Who owns Ocado Group?
Ocado Group plc is a UK public company (LSE: OCDO) with no controlling shareholder. Its Ocado Retail arm is a 50:50 joint venture with Marks & Spencer, though since 7 April 2025 Ocado Group deconsolidated it and now holds it as an equity-method associate.
Did Kroger stop using Ocado's warehouses?
Largely yes. Kroger closed 3 of its 8 US Ocado-built fulfilment centres by January 2026 and cancelled a planned Charlotte site, leaving only 5 live. Kroger paid Ocado a $350m (£260.1m) termination fee tied to this pullback.
Who is Ocado Group's biggest competitor?
In robotics, AutoStore of Norway is Ocado's main rival, having fought a multi-year patent war that ended with Ocado winning £200m in a UK ruling in July 2023. At the retail level, Ocado Retail competes with Tesco, Sainsbury's, Aldi, and Lidl in the UK.
Did Ocado's CEO get pushed out?
There was an attempted boardroom coup against CEO Tim Steiner in June 2026, reportedly led by chairman Adam Warby. It backfired in the immediate term, but Steiner is now scheduled to step down as CEO at the start of FY2028, moving into a founder advisory role.
