The call

Sansan still owns the data and the compliance workflow that AI extraction alone cannot replace, and no rival has yet taken visible share from it.

Sansan helps Japanese companies manage business relationships and invoices by scanning business cards and documents into a organized database that feeds into their accounting and sales systems. It is hard to replace because Sansan has spent 18 years building a massive database of Japanese business information, their customers are locked into their invoice-compliance system (Bill One), and almost nobody leaves once they sign up. The big threat is that artificial intelligence can now do document scanning and data entry almost for free, so the original reason customers paid Sansan is disappearing. What matters most is whether Sansan can sell new customers and convince existing ones to pay more for AI-powered features faster than the basic scanning part of their business gets cheaper and easier to copy.

Why
01
AI pressure: Generic LLM/OCR document-extraction tools. AI can now read a business card or invoice itself, cutting into the scanning task Sansan built its name on. Could AI do the core job? Only partly.
02
Bigger players: Salesforce, Microsoft. Both dominate enterprise software broadly but have not shipped a Japan-specific contact-graph or invoice-compliance product to challenge Sansan. Could a giant copy it? Probably.
03
What protects it. An 18-year Japan-specific contact database, invoice-compliance workflow lock-in, and monthly churn near 0.4%.
What would change this call
Bill One share falls below 40% in next Deloitte Tohmatsu MIC survey. Money Forward/freee would be genuinely taking invoicing customers.
Monthly churn rises above 1% in a quarterly IR disclosure. Workflow lock-in would be weakening, customers switching away.
MCP server ships in H2 FY2026 as planned with measurable ARR impact. Sansan is converting AI commoditization into a system-of-record advantage.

  • Single-day stock drop of 9.42% on Feb 13, 2026 signals volatility with cause unconfirmed. Severity: medium
  • Goodwill impairment of ¥231 million from FY2025 subsidiary restructuring could recur. Severity: low
  • Domestic market share claims rely on vendor-cited third-party surveys (Seed Planning, Deloitte Tohmatsu MIC) not independently verified. Severity: medium

Questions people ask
What is Sansan's biggest risk?
The main watch item is whether Sansan's Bill One invoicing segment turns its first profitable period in the fiscal year ending May 2027, since it still trails the core business in profitability despite growing net sales 39.7% to ¥13.679 billion in FY2025. A second item to track is the January 2027 commercial release of its MCP Server, positioned to keep Sansan as the data hub even as generic AI OCR tools commoditize basic scanning.
Is Sansan in financial trouble?
No signs of financial trouble appear in the record. FY2025 consolidated net sales reached ¥53.761 billion, up 24.4% year over year, with adjusted operating profit of ¥8.427 billion, up 137.0%, for a 15.7% margin, as of 2026-05-31.
Who are Sansan's biggest competitors?
Salesforce, HubSpot, Freee, and Money Forward are named as potential competitors, but all are described as hypothetical future threats rather than confirmed rivals. As of the 2026 assessment, there is no evidence of any confirmed account wins against Sansan or its Bill One invoicing product by these companies.
Is Sansan at risk from AI?
Sansan appears to be using AI tools to strengthen its position rather than being threatened by it, since no evidence shows AI-driven products displacing its business card and invoice data network as of the 2026 assessment. The main AI-related pressure comes from generic vision-AI OCR tools that could commoditize basic card scanning, which Sansan aims to counter by launching its MCP Server around January 2027 to keep itself as the central data sink.
Could a bigger tech company just copy what Sansan does?
It is possible in theory, but no global CRM player or domestic rival has matched Sansan's Japan-specific business card and invoice data network so far. Sansan's workflow lock-in and compliance credentials, including ISMAP and ISMS certifications, would take time for any new entrant to rebuild, and as of the 2026 assessment no competitor has demonstrated the ability to do so.
How dominant is Sansan in its market right now?
Sansan holds an 84.1% share of Japan's card-management market as of 2026-06-24, according to vendor-reported figures, and its Bill One invoicing product connects roughly 268,000 companies processing an annualized invoice value of ¥71 trillion as of 2026-05-31. FY2025 consolidated net sales grew 24.4% year over year to ¥53.761 billion, with adjusted operating profit up 137.0% to ¥8.427 billion, a 15.7% margin, evidence of a business scaling profitably alongside its market share (as of 2026-05-31).
