The call

Zai holds the licences that keep casual entrants out, but a better-funded rival with the same licences and the card networks' own agentic-payment plans are closing in from both sides.

Zai is a payments company in Australia that helps businesses accept money from customers. It has government licenses that are hard to get, but having a license is just the starting point, not a real advantage: a rival company called Zepto has the same licenses and is growing faster. The bigger problem is that Zai is shrinking (fewer employees each year), has not raised money in nearly a decade, and has not built tools for AI assistants to make payments on their own, while Visa, Mastercard, and Stripe are all shipping these AI payment features right now. The one thing that could change everything would be new funding or a working AI payment product launched within the next six months; without both of these by the end of 2026, Zai is heading toward being bought for its license or shut down, not toward real growth.

Why
01
AI pressure: x402 agentic-payment standard led by Visa, Mastercard, Stripe, Google, Coinbase, Ripple. Card networks and Stripe are building AI-agent payment rails that could route transactions around orchestration vendors like Zai entirely. Could AI do the core job? Only partly.
02
Bigger players: Stripe (Stripe Connect) and direct rival Zepto. Stripe Connect already serves Zai's marketplace niche, while Zepto holds the same AFSL licence with more funding and faster growth. Could a giant copy it? Probably.
03
What protects it. Zai's AFSL licence, APRA trust arrangement, PCI-DSS and ISO 27001 certifications create real regulatory overhead for new entrants.
What would change this call
Zai announces a funding round or strategic backing within 6 months. Would show Zai can still attract capital rather than heading toward wind-down or acquisition-for-licence.
Zai ships an AI-agent-payments product on x402 or Mastercard's agentic protocol by end of 2026. Would show Zai can respond to agentic-payment rails instead of being routed around by Visa, Mastercard, Stripe.
Zai's headcount stabilizes or reverses its 13% YoY decline in next reporting cycle. Would show contraction has halted rather than continuing toward shutdown.

Questions people ask
Is Zai (Assembly Payments) profitable in 2026?
No audited or disclosed revenue or profit figures exist for Zai as of 2026. The company is private and does not publish financials. Headcount fell to 126 employees, down 13.1% year over year as of June 20, 2026, suggesting contraction rather than profitable growth.
Has Zai raised new funding recently?
No new funding round has been publicly announced. Assembly Payments (pre-merger) had raised roughly $32.3M AUD by 2017. No confirmed raise has followed the November 2021 Zai rebrand, and no funding announcement had surfaced by July 2026.
Is Zai laying off staff or shrinking?
Zai's headcount was 126 as of June 20, 2026, down 13.1% year over year with only 1 open role, per a third-party growth tracker. This is well below the 450-employee target the company set at its November 2021 merger/rebrand.
Who is Zai's biggest competitor?
Zepto is Zai's closest direct rival in Australian account-to-account payments, holding the same regulatory keys but with fresher capital: it raised a $25M AUD Series A from AirTree Ventures and Decade Partners in March 2022 and markets itself as Australia's leading A2A innovator as of February 2026.
Could AI replace Zai's payment infrastructure business?
AI itself cannot replicate Zai's AFSL 527370 licence or its APRA-linked trust arrangement with Cuscal, but emerging agentic-payment rails threaten its orchestration role: Mastercard launched an agentic protocol June 10, 2026, and Visa, Stripe, Google and others backed the x402 standard on July 16, 2026, with no visible Zai response.
Who owns Zai (Assembly Payments)?
Zai is privately held, operating as Zai Australia Pty Ltd (ABN 96 637 632 645) under AFSL 527370. It was formed in November 2021 from the merger of Assembly Payments and CurrencyFair, with Standard Chartered's SC Ventures backing the combined entity's post-merger expansion.
