The call

Bio-Rad's regulated diagnostics business is protected but flat, while bigger rivals already sell competing products and a Sartorius stake fight clouds the numbers.

Bio-Rad Laboratories sells diagnostic equipment and testing kits to hospitals and blood banks. It is hard to replace because its products are approved by the FDA, hospitals are locked into using its reagents (replacement chemicals), and it serves 150,000 customers. However, the company's sales barely grew in 2025, it is cutting staff, and much larger competitors like Thermo Fisher and Danaher already sell similar products in every market Bio-Rad touches; nothing stops these rivals from taking Bio-Rad's customers. The one thing that could change the picture is whether the company's profit margins and sales trend stop declining over the next year, or whether its current slowdown marks the start of a longer slide.

Why
01
AI pressure: None apparent. AI can't replace FDA-cleared reagents or blood-typing kits; software read-outs face slow, long-term AI nibbling at most. Could AI do the core job? Unlikely.
02
Bigger players: Thermo Fisher Scientific, Danaher, QIAGEN, Roche. Thermo Fisher (17x the size) and QIAGEN's ddPCR platforms already compete directly in every segment Bio-Rad plays in. Could a giant copy it? Probably.
03
What protects it. Regulatory clearances, reagent lock-in across 150,000+ customers, and installed instrument base in hospitals and blood banks.
What would change this call
Q2 2026 earnings (Aug 4) show currency-neutral revenue growth or another decline. Reveals whether Bio-Rad is stabilizing or continuing to lose ground to larger rivals.
Elliott-driven resolution of the Sartorius stake (sale, spin-off, or none) within 6 months. Shows whether activist pressure forces restructuring of the core operating business.
Further headcount reductions or WARN notices beyond the 8% 2023-2025 contraction. Indicates whether cost-cutting is accelerating due to deeper competitive or margin stress.
Key numbers
  • FY2025 revenue $2.58B, up 0.7% (2025-12-31)

  • 2026 guidance cut to -3.0% to +0.5% (2026-04-30)
Named risks
  • Sartorius equity stake causes ±$500M+ GAAP earnings swings per quarter, distorting results. Severity: high
  • FY2026 guidance cut to -3.0% to +0.5% amid Middle East demand softness and tariffs. Severity: high
  • Elliott Investment Management activist campaign could force restructuring around Sartorius stake. Severity: medium
  • Headcount contraction of 8% from 2023 to 2025 with ongoing WARN layoff notices. Severity: medium
  • 2025 gross margin miss due to supply-chain costs signals execution weakness. Severity: medium

Questions people ask
Is Bio-Rad Laboratories in financial trouble?
Bio-Rad is not showing signs of collapse but its numbers are softening. Non-GAAP net income fell to $51 million in Q1 2026 from $71 million a year earlier (2026-05-01), and FY2026 guidance points to a range of -3.0% to +0.5% currency-neutral growth. Revenue guidance has been cut multiple times, which is a real financial strain, but the company still generated $2.58 billion in FY2025 revenue (2026-02-12).
What is the biggest risk facing Bio-Rad Laboratories?
The biggest risk is share loss to much larger rivals rather than any single financial crisis. Bio-Rad's process chromatography revenue fell 13% currency-neutral as Thermo Fisher Scientific and Danaher Corporation used their scale to pull share from its diagnostics and chromatography lines. Our July 2026 assessment found little protecting the business from this kind of competitive pressure, with barriers to entry looking relatively weak compared to peers.
Who are Bio-Rad Laboratories' biggest competitors?
Thermo Fisher Scientific and Danaher Corporation are the main rivals pulling share from Bio-Rad's diagnostics and chromatography lines through sheer scale. For comparison, Danaher's diagnostics segment alone brought in $2.42 billion in Q1 2026 (2026-05-01), more than Bio-Rad's entire quarterly sales. Bio-Rad also faces Roche's roughly 20% global IVD share and a long-running patent rivalry with 10x Genomics in single-cell genomics.
Is Bio-Rad Laboratories at risk from AI?
AI is considered a distant threat to Bio-Rad's core business as of the July 2026 assessment. AI-assisted tools like Anthropic's Claude Science help researchers design experiments faster, but they do not replace Bio-Rad's regulated instruments or ddPCR consumables, which require FDA clearance and physical lab workflows. Its ddPCR patents and diagnostics regulatory status remain the main protection against this kind of disruption.
Does Bio-Rad Laboratories have a strong competitive moat?
Its moat is mixed. Bio-Rad's ddPCR patents and regulated diagnostics status provide some protection, but the 13% currency-neutral decline in process chromatography revenue shows switching costs and entry barriers are not particularly strong against larger rivals like Thermo Fisher and Danaher. Our July 2026 assessment found little protecting the business beyond these regulatory and patent advantages.
What should I watch for with Bio-Rad Laboratories going forward?
Two dated events are worth tracking. Bio-Rad's Q2 2026 earnings, expected around August 4, 2026, could show whether currency-neutral revenue keeps declining after the 4.2% drop reported for Q1 2026 (2026-04-30). Separately, Elliott Management's push to monetize Bio-Rad's Sartorius stake could see a concrete step by the end of 2026, which is worth checking against actual filings when that date arrives.
