The call

Revenue keeps shrinking and cash keeps draining while bigger rivals and cheaper Chinese suppliers already sell the same kind of machines, leaving Nel's order backlog as the only thing not yet proven wrong.

Nel ASA is a Norwegian company that builds electrolyzers, machines that use electricity to split water into hydrogen and oxygen. Right now it is hard to distinguish Nel from its rivals like Siemens Energy and thyssenkrupp Nucera because all of them are making similar equipment with no special advantage that blocks copying, and Chinese makers like LONGi are undercutting on price. Nel's cash is burning down roughly half every year, its main factory has been shut down since early 2025, and its sales shrank 31 percent last year. The company recently landed a big batch of orders that could prove its new cheaper PA-series machines work in the real world, but those orders have not yet turned into actual revenue. The biggest test comes in the next earnings report: if those orders start converting to sales, Nel might be turning a corner; if the delays stretch longer, the company could run out of runway before its new technology saves it.

Why
01
AI pressure: None apparent. AI data centers could eventually raise demand for clean hydrogen and power, but no AI product replaces electrolyzer hardware. Could AI do the core job? Unlikely.
02
Bigger players: Siemens Energy, thyssenkrupp Nucera, ITM Power, and Chinese makers like LONGi Hydrogen. All already sell competing electrolyzers, and Chinese suppliers undercut on price while Cummins wrote down $458M and left PEM entirely. Could a giant copy it? Yes, easily.
03
What protects it. An exclusive alkaline licensing deal with Reliance Industries for a planned Gigafactory in India, plus an installed base dating to 1927.
What would change this call
Nel's Q3 2026 earnings report (around October 2026) shows revenue vs Q2's NOK 153M. Whether the NOK 230M order-intake spike is converting into actual revenue or stalling.
Nel appoints (or fails to appoint) a permanent CEO after the current vacancy. Whether leadership instability continues, which can slow customer decisions and deal-closing.
Nel's cash balance in upcoming quarterly reports falls below NOK 1 billion without a new capital raise announced. Whether cash pressure forces dilution or a strategic transaction, weakening its ability to compete on price.
Key numbers
  • FY2025 revenue fell 31% YoY to NOK 963M (2026-02-26)
  • Q2 2026 EBITDA was negative NOK 155M, net loss NOK 189M (2026-07-14)
  • Cash dropped to NOK 1.328B from NOK 1.928B a year earlier (2026-07-15)
Named risks
  • Cash burn of roughly NOK 600 million a year against a NOK 4.05 billion market cap raises dilution risk. Severity: high
  • Order intake surge (NOK 230M, Q2 2026) not yet converting into revenue growth. Severity: high
  • CEO vacancy during critical PA-series commercialization period, successor unnamed as of mid-2026. Severity: medium
  • Chinese suppliers like LONGi undercutting electrolyzer prices globally. Severity: medium
  • New US tariffs (10-12.5%) effective July 25, 2026 could raise supply chain costs. Severity: low

Questions people ask
Is Nel ASA profitable in 2026?
No. Nel ASA posted Q2 2026 EBITDA of negative NOK 155 million and a net loss of NOK 189 million (2026-07-14), while FY2025 revenue fell 31% year over year to NOK 963 million (2026-02-26). Losses widened partly due to a NOK 70 million litigation settlement hit.
Is Nel ASA laying off workers?
Yes. Headcount fell from 409 in November 2025 to 320 by March 31, 2026, and Nel's Heroya alkaline factory has been idle since January 2025 due to slow European hydrogen project deployment, per Hydrogen Insight (2026-06-16).
Who is Nel ASA's biggest competitor?
Nel competes directly against larger, better-funded rivals including Siemens Energy, thyssenkrupp Nucera, ITM Power, and Chinese maker LONGi Hydrogen, all already shipping electrolyzers with no structural barrier blocking them, as of mid-2026 market analyses.
Could AI replace Nel ASA's business?
No. Nel manufactures physical electrolyzer hardware and delivers certified engineering projects, a capital-goods business AI cannot substitute; AI could only touch back-office tasks like design simulation or reporting, per 2026 evidence review.
Who owns Nel ASA?
Nel ASA is a widely-held public company on the Oslo Stock Exchange (OSE: NEL, also NLLSF/NLLSY in the US) with no controlling parent; top disclosed holders include Vanguard Group, BlackRock Fund Advisors, and Norway's Statens Pensjonsfond (~1.89%) as of 2024-12-31.
Is Nel ASA's order backlog turning into revenue?
Not yet confirmed. Nel's Q2 2026 order intake jumped 224% year over year to NOK 230 million with a NOK 1.213 billion backlog (2026-07-15), but Q2 revenue still fell 12% year over year to NOK 153 million, leaving the order-to-revenue conversion unproven.
