The call

Rostec cannot be dislodged inside Russia, but its profits are shrinking, its exports are shrinking, and its books just went dark, all while it leans harder on war orders to keep growing.

Rostec makes weapons, vehicles, and aircraft for Russia's military through about 800 factories. No Russian company can take its business because the government designed it to be the only supplier, and robots cannot replace the factories that build tanks and planes. The big problem is that profits fell hard in 2025 even though sales grew 25%, the company stopped sharing financial details, and almost all that growth comes from the Ukraine war. If the fighting stops, the sales growth disappears and the company's whole reason for being valuable vanishes.

Why
01
AI pressure: None apparent. AI doesn't replace tank hulls or turbine blades; it mostly shows up as demand for drones and guided munitions Rostec builds, not a threat to it. Could AI do the core job? Unlikely.
02
Bigger players: Chinese and Turkish arms exporters (e.g. Norinco, Baykar). Russia's global arms-export share fell from ~21% to ~6.8% as sanctions cut buyers, letting Chinese and Turkish suppliers take the customers Rostec lost abroad. Could a giant copy it? No, they are blocked.
03
What protects it. It is the Russian state's only channel for weapons and much of heavy industry, so the government cannot let it fail or replace it.
What would change this call
Announcement of a Russia-Ukraine ceasefire or peace deal. Would directly cut the domestic war-order revenue driving Rostec's 2025 growth.
MC-21 airliner certification outcome by Q1 2027. Confirms whether Rostec's civilian aviation pivot is stalling or advancing.
Any post-blackout disclosure of major losses or restructuring at KAMAZ or Uralvagonzavod. Would reveal subsidiary insolvency the March 2026 secrecy decree is hiding.

Questions people ask
Is Rostec profitable in 2025?
Rostec's net profit fell 42% to 76.4 billion rubles (about $986 million) in 2025 even as revenue grew 25% to roughly $60.1 billion, per Moscow Times reporting dated 2026-07-15, with sanctions, high rates and rising costs cited as causes.
Who owns Rostec?
Rostec is 100% owned by the Russian Federation, established by Putin's decree on 2007-11-23 as a state corporation, not a joint-stock company, so it has no private shareholders or public listing, per Wikipedia.
Could AI replace Rostec?
No. Rostec's core business is physical weapons and heavy-industry manufacturing under state contracts; AI is only used for workflow augmentation like drone autonomy and an internal HR platform called Dobroservice, launched 2026-06-17, not core replacement.
Who is Rostec's biggest competitor?
Domestically none can compete due to legal monopoly on state defense procurement; globally Rosoboronexport's arms-export market share fell from about 21% (2016-20) to 6.8% (2021-25) per SIPRI, as the US (42% share), France and Germany gained ground.
How many people work at Rostec?
Rostec reported about 727,000 group-wide employees as of 2025, up nearly 4% year over year, per TASS on 2026-05-07; a June 2026 statement reiterated roughly 730,000 employees across more than 60 Russian regions.
Is Rostec dependent on the war in Ukraine?
Yes, per Rostec's own statement, about 80% of weapons and equipment used in Russia's war in Ukraine is produced by Rostec companies, and its 2025 revenue growth of 25% was driven mainly by domestic defense orders tied to the conflict.
