The call

STO's profit jump rides a government pricing truce among near-identical couriers, not any automation or service edge over SF Express or the AVs now spreading through China's last mile.

STO Express delivers packages across China and is owned partly by Alibaba. It grew revenue 17.8% in 2025 and nearly doubled profits in the first half of 2026, which sounds strong, but almost all that profit came from a Chinese government rule that stopped delivery companies from charging below cost. The real problem is that STO looks almost identical to three other big Chinese delivery companies, YTO, Yunda, and ZTO, so customers pick based on price alone, not quality or service. At the same time, self-driving delivery vans from companies like Momenta and Neolix are being tested and deployed in China right now, which could replace STO's truck drivers and warehouse workers within a few years. The one thing that could change everything is whether STO actually builds and rolls out its own self-driving system in the next year or so, or whether the government price rule stays in place long enough for STO to invest in automation before it becomes too late.

Why
01
AI pressure: Autonomous delivery fleets (Momenta, Neolix, Zelos). Robotic vans and AVs are scaling fast in China's last-mile market while STO shows no verified automation of its own sorting or line-haul fleet. Could AI do the core job? Only partly.
02
Bigger players: SF Express. SF runs a premium, self-owned fleet with roughly 3.7 times STO's express revenue, pulling higher-value shippers away from the cheap Tongda model. Could a giant copy it? Yes, easily.
03
What protects it. China's 2025 anti-involution pricing crackdown plus Alibaba/Cainiao order flow and a huge existing network of 45,000 stations keep volume and margins up for now.
What would change this call
China's anti-involution pricing enforcement holds or lapses over next 1-2 quarters. A lapse would let peers restart price wars, collapsing STO's margin recovery.
STO announces a verified autonomous-vehicle or automated sorting deployment within 12-18 months. Absence while YTO or peers ship AV cost cuts would widen STO's cost disadvantage.
Confirmation of whether Alibaba exercised its Dec 27, 2025 option for an additional ~21% stake. Exercise would push STO toward captive-supplier status under Cainiao, capping independent upside.

Named risks
  • Anti-involution pricing policy could lapse, letting peers restart below-cost price wars and compress margins within 1-2 quarters. Severity: high
  • STO shares an identical Tongda franchise model with YTO, Yunda and ZTO with no verified differentiation. Severity: medium
  • Autonomous delivery vehicles from Momenta, Neolix and Zelos target STO's labor-intensive sorting and line-haul core. Severity: medium
  • Reported headcount swings (down 26% then up 36% year to year) suggest unstable consolidation from M&A activity. Severity: low

Questions people ask
What is the biggest risk facing STO Express?
The biggest risk is that Alibaba's Cainiao logistics arm and rival networks YTO and ZTO can steer merchant parcel volume away from STO at any time, since Alibaba owns stakes in all of them. This threat is already visible: YTO leads STO in e-commerce parcel share, 16.4% versus 14.6% as of the June 2026 quarter close. STO's franchise delivery model is also easily copied by competitors like Yunda and J&T Express, leaving little that specifically protects its position from this kind of internal competition.
Is STO Express in financial trouble?
No, its recent numbers point to growth rather than distress. FY2025 revenue reached CNY 55.59 billion, up 17.84% year over year as of 2025-12-31, and Q1 2026 revenue grew 30.74% year over year to CNY 15.69 billion. H1 2026 net profit is forecast at RMB 950 million to 1.06 billion, up 109.59% to 133.85% year over year as of 2026-06-30, though this forecast is a watch item to confirm when interim results land in August 2026.
Who are STO Express's biggest competitors?
STO Express competes most directly with YTO Express, ZTO Express, Yunda, Best Inc, and J&T Express within China's delivery cohort of 12 networks, where STO currently ranks 11th. ZTO leads on parcel volume with 38.52 billion parcels in 2025, and YTO leads on e-commerce share. What makes this competition unusual is that Alibaba holds stakes in STO, YTO, ZTO, and Best Inc all at once, so it has no built-in reason to favor STO over the others.
Is STO Express at risk from AI?
AI does not appear to threaten STO Express's core business; the assessment marks this risk as not applicable. Inside STO's own operations, Cainiao sorting automation functions as a tool the company uses to run its hubs, not as an outside technology replacing its delivery service.
Does STO Express have a strong competitive moat?
STO Express's competitive protection looks thin. The franchise delivery model it relies on is easily copied by competitors like Yunda and J&T Express, so scale and Alibaba's backing are largely what keep STO among China's top five networks rather than any hard-to-replicate advantage.
What should someone watch to track STO Express's outlook?
Two dated items matter most: whether STO Express's e-commerce parcel share stays below YTO Express's through year-end 2026, and whether China's anti-involution price-floor rules stay enforced without a renewed price war by the end of 2026. A nearer-term checkpoint is STO's H1 2026 interim results, expected in August 2026, which will confirm or revise the current net profit forecast of RMB 950 million to 1.06 billion.
