The call

Sushi survives as a much smaller copy of Uniswap, betting its future on a few exclusive chain deals while AI agents make the front end it runs on less relevant.

Sushi lets people trade cryptocurrencies directly with each other without a middleman, similar to its larger competitor Uniswap. It is easy to copy because Sushi itself is just a copy of Uniswap with no special features, and AI trading bots are now doing the same job automatically without needing Sushi's website at all. The company could matter again if it becomes the go-to exchange for brand new blockchains that partner with it exclusively, but right now it is just spreading itself thin across many chains without winning anywhere except one small one.

Why
01
AI pressure: AI trading agents (Infinit Labs, Spectral). Agents that auto-route swaps across any DEX pool erase the reason to pick Sushi's front end over Uniswap's. Could AI do the core job? Yes, likely.
02
Bigger players: Uniswap. Uniswap does ~$1.28B daily volume versus Sushi's $4-8M, roughly 200 times bigger, on the same fork lineage. Could a giant copy it? Yes, easily.
03
What protects it. Exclusive default-DEX status on the Katana/Ronin chain gives Sushi one pocket of volume Uniswap doesn't touch yet.
What would change this call
Whether Wara (Solana), Kubo, or Blade chain launches reach Katana-level sustained volume within a year. Would show Sushi can build real exclusive-chain distribution, not just breadth without depth.
Resolution of the SEC subpoena into Sushi versus Uniswap's closed Feb 2025 case. Would show whether regulatory overhang keeps suppressing Sushi's growth relative to Uniswap.
Whether Sushi's daily volume recovers from the ~$4-8M July 2026 level or keeps shrinking versus Uniswap's ~$1.28B. Would show if McCurry's turnaround is reversing customer loss to Uniswap or not.
Key numbers
  • TVL fell from $5-8B peak to $33-48M (2026-07)
  • SUSHI token down 99% from 2021 all-time high (2026-07)
  • Uniswap daily volume ~200x larger than Sushi's (2026-07)
Named risks
  • TVL and volume collapse: TVL down >99% from peak, daily volume ~200x smaller than Uniswap as of July 2026. Severity: high
  • Unresolved SEC subpoena disclosed March 2023 with no confirmed resolution as of mid-2026. Severity: medium
  • Thin-liquidity pools cause catastrophic slippage events, as seen in March 2026 $50M incident. Severity: high
  • AI trading/yield agents disintermediating Sushi's front-end interface since November 2025. Severity: medium
  • New CEO transition (Dec 2025) creates execution uncertainty for turnaround strategy. Severity: medium

Questions people ask
Is Sushi (SushiSwap) still profitable in 2026?
Sushi reportedly reached profitability in 2024 with over $10 million in annual revenue under prior CEO Jared Grey, per a December 16, 2025 press release. However, TVL has since collapsed to roughly $33.7 to $48 million by mid-2026, raising doubts about current margins.
Who owns Sushi/SushiSwap now?
Sushi is governed by a DAO via SUSHI token holders. In December 2025, Synthesis founder Alex McCurry invested about $3.3 million to acquire over 10 million SUSHI tokens and became CEO, replacing longtime Head Chef Jared Grey, who moved to an advisory role.
Is Sushi losing to Uniswap?
Yes. As of July 2026, Sushi's daily trading volume was roughly $4 to $8 million versus Uniswap's approximately $1.28 billion, a gap of over 200 times, per a July 18, 2026 DexTools report. Sushi's TVL has fallen over 99% from its 2021 to 2022 peak.
Could AI agents replace Sushi's core function?
Third-party AI agents (Infinit Labs on Spectral's framework) have autonomously routed capital across SushiSwap pools on Katana for yield optimization since November 2025, disintermediating Sushi's front-end interface while still relying on its underlying liquidity.
Is it safe to trade large amounts on Sushi?
Caution is warranted: in March 2026 a $50 million swap was routed through a thin $73,000-liquidity Sushi pool via CoW Protocol, causing over 99% slippage; the user received only about $36,000 while an MEV bot profited roughly $9.9 to $10 million.
What is Sushi's biggest competitor?
Uniswap is Sushi's dominant competitor and the DEX category leader; Sushi itself launched in August 2020 as a fork of Uniswap's code. Other rivals include PancakeSwap, Curve, and Hyperliquid in on-chain perpetuals.
