The call

Flexport has the license and data other software can't copy, but it still hasn't proven it can make money without a tariff shock or a one-time gain.

Flexport arranges and manages shipments across borders for companies, using custom software and 12 years of shipping records that competitors cannot easily copy. The big, older companies like DHL and Kuehne+Nagel are slow to change but not blocked from catching up over the next few years, and a new AI startup called Freightmate (started by ex-Flexport workers) is trying to replace parts of what Flexport does, though it cannot do the customs brokerage work that Flexport can. The real test is whether Flexport can actually make money from its business on its own (without selling assets) in 2026 and whether it wins lasting customers from giants like Kuehne+Nagel, or whether it just profits when trade rules shift and then falls back.

Why
01
AI pressure: Freightmate AI (founded by ex-Flexport employees). Ex-employees built an AI freight-coordination tool testing whether Flexport's data and workflow can be copied without the customs license. Could AI do the core job? Only partly.
02
Bigger players: DHL, Kuehne+Nagel, DSV, C.H. Robinson. Big forwarders are slow to digitize but not blocked, and could ship competing platforms within 3 to 5 years. Could a giant copy it? Yes, easily.
03
What protects it. Licensed customs broker status plus 12+ years of shipment data that a software-only rival cannot legally or practically replicate.
What would change this call
Flexport reports 2026 full-year results showing profit without one-time asset sale gains. Would show the business can sustain itself without tariff volatility or asset sales.
Freightmate AI litigation reaches trial, settlement, or injunction ruling. Would test whether Flexport's shipment-data moat is legally enforceable.
DHL, Kuehne+Nagel, or DSV announce a digital platform winning named enterprise customers via RFP. Would show incumbents converting scale into direct competition for Flexport's tech niche.

Questions people ask
Is Flexport profitable in 2026?
Flexport hit only 'technical' profitability in 2025, driven entirely by a one-time ~$250M gain from selling Convoy Platform assets it had acquired for ~$16M. Organic, non-one-time profitability is targeted for 2026 but had not been confirmed as of mid-2026, per Sacra analysis dated 2025-12-30.
Who owns Flexport?
Flexport is privately held and venture-backed, founded by Ryan Petersen in 2013. Shopify is a major strategic shareholder (~13-17%) after its 2023 logistics deal with Flexport. Flexport's valuation fell from an $8B peak (Feb 2022) to roughly $2.5-3.8B on secondary markets by May 2025.
Has Flexport had layoffs?
Yes, repeatedly. Flexport cut 20% of staff (~650 people) in January 2023, another 30% (~950 people) in October 2023 when Ryan Petersen returned as CEO, 15-20% more in mid-2024, and a smaller fulfillment-unit cut of under 40 people in March 2025.
Could AI replace Flexport?
AI is automating freight-coordination and customs-document workflows industry-wide, and Flexport itself deploys AI agents like 'Audit Your Customs Broker' (0.2% claimed error rate, Feb 2026). But its licensed customs-broker status and physical execution capabilities are a regulatory moat pure-AI rivals cannot replicate.
Who is Flexport's biggest competitor?
CEO Ryan Petersen has publicly named DHL, Kuehne+Nagel, DSV, and C.H. Robinson as incumbent targets for share-taking (per Sept 2025 reporting). Separately, Flexport is suing AI-native startup Freightmate AI, founded by former Flexport employees, over alleged trade-secret misappropriation.
What is Flexport's revenue?
Flexport's revenue peaked near $5B in 2022 during the pandemic freight-rate spike, fell to about $1.6B in 2023 as rates normalized, then rebounded to an estimated $2.1B in 2024, up roughly 30% year over year, according to third-party analyst Sacra (2025-12-30).
