The call

NTT's fiber lines and government-locked ownership keep it standing, while AI-driven IT automation and a crowded data-center race test its margins.

NTT runs phone lines and internet service in Japan, plus a big IT consulting business called NTT DATA that handles computer work for other companies around the world. The phone business is hard to replace because NTT owns the fiber cables buried underground, and the government owns part of the company, so it will likely survive. But NTT DATA's consulting work faces two problems: AI can now do routine computer tasks that people used to do by hand, which shrinks profit margins, and the company is spending over $10 billion on data centers right now, betting that companies will need huge amounts of computer power. If that bet is wrong and companies don't need as much as expected, NTT could lose money on those data centers, similar to what Microsoft recently decided to do by canceling some of its own data-center plans.

Why
01
AI pressure: AI coding and automation agents (GitHub Copilot, OpenAI enterprise tools) replacing routine IT outsourcing tasks. AI automates the app-management and BPO work that fills NTT DATA's overseas staff, squeezing the margins that fund growth. Could AI do the core job? Unlikely.
02
Bigger players: Accenture, IBM, TCS, Capgemini in IT services; Microsoft, AWS, Google Cloud in data centers. Rivals underbid NTT DATA on AI-augmented consulting while Microsoft, AWS and Google outbuild it in AI data-center capacity. Could a giant copy it? No, they are blocked.
03
What protects it. Japan's NTT Law locks government ownership at one third and gives NTT fiber and mobile last-mile lines no rival can copy.
What would change this call
NTT's Q1 FY2026 results (~August 2026) show data-center pre-lease and utilization rates. Weak pre-leasing would signal the $10B+ AI data-center buildout is outpacing real demand.
NTT DATA reports two consecutive quarters of declining legacy IT-outsourcing revenue. Would show AI automation is cannibalizing traditional application-management and BPO business.
Japanese government moves to abolish or keep the NTT Law's one-third ownership floor. Removal would end the state-backed protection underlying NTT's low-risk profile.
Key numbers
  • Record FY2025 revenue: ¥14,409.1 billion (2026-05-08)
  • Stock fell to near 52-week lows post-earnings (2026-05-08)
  • $10B+ committed to AI data centers through 2027 (2026-03-13)
Named risks
  • AI data-center capex overbuild given sector-wide demand doubts (Microsoft 2GW cancellations, 2026-05-28). Severity: high
  • Margin compression in NTT DATA's IT-outsourcing arm from AI-driven automation. Severity: medium
  • Potential future revision or abolition of NTT Law ownership floor altering capital structure. Severity: medium
  • Rising electricity, equipment, and labor costs pressuring FY2026 profit guidance. Severity: medium
  • Stock trading near 52-week lows despite record revenue, signaling investor skepticism. Severity: low

Questions people ask
Is Nippon Telegraph and Telephone (NTT) profitable in 2026?
Yes. NTT posted profit attributable to the company of ¥1,037.0 billion for FY2025 (ended March 31, 2026), up ¥37.0bn year-on-year, on record revenue of ¥14,409.1bn. However, FY2026 guidance forecasts a profit decline due to rising interest and financial costs, per its 2026-05-08 results.
Who owns NTT?
The Japanese government, via the Ministry of Finance, holds roughly 33 to 34.25 percent of NTT's shares, a floor mandated by the NTT Law as of 2025-11-22. A May 2025 law revision eased universal-service rules but kept this ownership requirement intact, making NTT majority privately held but state-anchored.
Could AI replace jobs at NTT DATA?
NTT DATA's international arm employed about 51,859 people as of December 2025, with roughly 35 percent in India, concentrated in IT outsourcing and application management, work that is structurally exposed to AI-driven automation and margin compression, unlike NTT's protected core telecom fiber business.
Who is NTT's biggest competitor?
Domestically, KDDI and SoftBank compete for mobile share in Japan (KDDI holding roughly 30 percent of subscribers as of January 2026), but both are structurally blocked from replicating NTT's fiber and NTT Law-protected position. In enterprise IT, Accenture, IBM, TCS and Capgemini compete with NTT DATA.
Did NTT fully acquire NTT DATA?
Yes. NTT completed a ¥2.37 trillion (about $15.2 to 16.5 billion) tender offer in May-June 2025 to buy the remaining roughly 42 percent of NTT DATA Group it did not already own, taking NTT DATA fully private and delisting it from the Tokyo Stock Exchange by August 2025.
How much is NTT spending on AI data centers?
NTT has committed more than $10 billion through 2027 to build AI-ready global data centers, targeting over 1GW of capacity. It secured 115MW in US deals by March 2026 and added a $1.5 billion, three-year India data-center commitment announced 2026-07-20.
